Human hours are counted step by step: human steps in full, hybrid steps at the hybrid factor, agent steps at zero. Agent cost is runs times tokens times the provider's public price per million tokens, converted at the rate shown. Implementation uses three build tiers per agent. Benefits ramp up linearly over the adoption months and carry a risk haircut. Ongoing monitoring and governance is a yearly share of implementation. NPV discounts the monthly net at your rate. Nothing here is hidden: change any input and every number recomputes.

An AI business case fails in the finance meeting for predictable reasons: benefits stated as a percentage nobody can trace, no ramp, no ongoing cost, one scenario, and a payback that assumes the freed hours become cash on day one. This calculator is built the other way round. Every benefit traces to minutes per run and runs per month; the redesign is an explicit allocation of that work to agents, copilots and people; costs include the build, the tokens at the provider's price, the platform and the monitoring; benefits ramp and carry a risk haircut; and you get the conservative scenario next to the base one, because that is the one the CFO reads first.
