🧑💻 Employee onboarding (signature to productive day one)
Onboarding today is a chain of email handoffs: forms come back as attachments and get retyped into BambooHR, IT provisions four systems by hand from a ticket, equipment is ordered late and the manager improvises a first-week plan, so one in three of the 8 monthly hires starts without full access. The to-be turns signature into a single orchestrated event: digital intake with e-signature, an agent that extracts and validates data for HR verification, rule-based access provisioning, and a readiness check three days before day one, keeping payroll verification and the human welcome firmly with people.

Why this redesign
For a 120-person software company with 8 hires a month, the bottleneck is not effort but sequence: everything waits for a human to notice an email. Moving the trigger to the signature event lets equipment ordering and provisioning start days earlier, which is what actually fixes the one in three hires starting blind. Data entry is assisted rather than automated because your rule that payroll data is always verified by a human is a sound control, so the agent prepares and the HR officer commits. Provisioning is allowed to act because the company already lives in Google Workspace, Slack, GitHub and Jira with role templates, and the blast radius is contained by a least-privilege catalogue plus a security gate for any elevated right. The manager keeps ownership of the 30-60-90 plan but stops facing a blank page. Roughly 170 minutes of manual work per hire drops to about 80, and most of what remains is human contact rather than retyping.
Quick wins of this redesign
- Replace the emailed form attachments with a validated digital intake pack and e-signature of policies, which alone removes the retyping and the day-one paper ritual.
- Trigger the equipment order automatically at signature instead of when IT notices the start date.
- Run the readiness check three days before every start date, even manually at first, to expose gaps while there is still time to fix them.
- Give managers an AI-drafted first-week plan template so onboarding quality stops depending on who the manager is.
Risks to manage
- An extraction error in bank or tax data could reach payroll if the verification gate becomes a rubber stamp, so sampling and correction rates must be tracked.
- An agent with write access to identity systems can over-provision if role templates are stale, so the catalogue needs a named owner and periodic review.
- Automating the paperwork can make onboarding feel colder if the manager does not reinvest the saved time in the human welcome.
- Integration fragility across four platforms means a silent API failure could go unnoticed until day one unless the readiness check escalates.
Suggested pilot plan
Pilot with the engineering team, which has the most standardised access profile, over two months and about 10 hires. Phase one: digital intake with e-signature plus the validation agent in recommend mode, with HR committing every record and sampling all of them in the first two weeks. Phase two: enable provisioning to act for the standard engineer template only, keeping elevated rights behind the security gate, and switch on the readiness check at start date minus three days. Success criterion after 10 hires: 100 percent with accounts, equipment and signed policies ready before day one, HR data entry time below 5 minutes per hire, zero payroll corrections after commit, and no access granted outside the approved template. If any of these fails twice, roll provisioning back to recommend mode and fix the template before expanding to other teams.
